Helping users unlock capability they already have access to but haven't discovered is often higher impact than building new features. The gap between what the software can do and what users know how to do is enormous in most product categories.

Creative decisions and technical decisions are separable, but they inform each other. Talking to users about how they would actually use a feature often changes the technical requirements more than any engineering discussion.

That format was more credible than anything we could say directly. Adoption resistance that comes from experienced users is often the most useful feedback you can get. They know what worked before and can tell you specifically what's worse. The key is whether you engage with that seriously or dismiss it.

The drop-off was concentrated at specific steps, and the users who dropped out were continuing to explore the product on their own and succeeding without completing the onboarding. I proposed cutting the onboarding to 5 high-value steps and moving the remaining content to an optional reference library accessible after onboarding. The completion rate for the shortened flow increased dramatically and the reference library was actively used by the users who wanted the additional depth. Simplification is hardest when each piece of complexity was added for a good reason. The accumulation of individually justified additions is the most common way products become hard to use.

Learning a new technical domain fast requires finding the people who live in that domain and letting them teach you through their actual work. That beats documentation every time.

The viewer tier became a meaningful revenue addition because it converted users who were already using the product unofficially into paying customers, and it also expanded the reach of the platform into organizations that had previously limited licenses to a few people.

The format worked because it centered on decisions rather than updates, and it gave everyone regular practice at making their thinking visible. Within two months the quality of the asynchronous documentation improved as well, because people were already accustomed to articulating their reasoning in the review sessions. Communication problems in distributed teams are often practice problems. Regular structured practice at making your thinking explicit improves the asynchronous communication as a side effect.
