I proposed cutting the onboarding to 5 high-value steps and moving the remaining content to an optional reference library accessible after onboarding. The completion rate for the shortened flow increased dramatically and the reference library was actively used by the users who wanted the additional depth. Simplification is hardest when each piece of complexity was added for a good reason. The accumulation of individually justified additions is the most common way products become hard to use.

Within two months the quality of the asynchronous documentation improved as well, because people were already accustomed to articulating their reasoning in the review sessions. Communication problems in distributed teams are often practice problems. Regular structured practice at making your thinking explicit improves the asynchronous communication as a side effect.
